Most launches price the new product against the old one or against a competitor. The number gets set in a single meeting, pressure-tested with two customers, and locked for 18 months. Meanwhile, the launch window itself, when customer expectations are most flexible, gets wasted.

The cost of not experimenting is two-sided. You miss the revenue upside of a higher price point you could have supported. You also miss the learning that would have told you where real willingness to pay sits. Dropbox tested different Teams pricing tiers across customer segments and learned which framing converted best. The Playbook

1. Run A/B pricing tests across segments

Split your launch audience into groups. Offer different prices or different feature configurations to each. Measure conversion, time to close, expansion rate at 90 days, and churn at 180 days. Dropbox did exactly this with Teams. The learning was worth more than the marginal revenue difference during the test period. Use non-overlapping segments so customers don't compare notes. If you're forced to reconcile later, always honor the customer-favorable price.

2. Pilot usage-based pricing on a new SKU

Introducing usage-based pricing on an existing product is politically expensive. Introducing it on a new product is natural. Atlassian scaled Jira on per-user pricing. The launch moment is the only moment when customers accept a new pricing unit without comparing it to what they used to pay. If you've been debating a shift to usage or outcome pricing, launch a new product as the wedge.

3. Use bundles to shift anchor points

Disney+ launched with Hulu and ESPN+ bundles that shifted the competitive frame away from pure price comparison. Bundles work at launch because they change what the customer is comparing. Three products bundled at a 20 percent discount to the sum don't get compared to a standalone competitor. They get compared to an ecosystem. Build a launch bundle that changes the question.

4. Time-box introductory discounts

Peloton launched its rowing machine with discounted memberships that expired. Introductory discounts only work if they actually expire and customers believe they'll expire. The mistake is offering "launch pricing" that quietly persists for 18 months. That trains the market that your real price is the discount price. Set a hard expiration. Honor it publicly.

5. Launch premium as an add-on, not a tier

Slack launched advanced analytics as a premium add-on for enterprise accounts. Add-ons work at launch because they don't require customers to re-evaluate their existing tier. The upgrade path is additive, not migrational. For complex products, this is almost always cleaner than a new premium tier that forces re-shopping of the base contract.

6. Instrument the launch for real-time feedback

Adobe iterated on Creative Cloud pricing based on live user data. Surveys, cohort analysis, and funnel conversion by price point should all feed a weekly review during the launch window. Plan the decision gates in advance: at 30 days, 60 days, 90 days, what data will we look at and what decisions will we make? Without those gates, the winning price never gets committed and the experiment drifts.

When This Fails

The most common failure mode is treating pricing as a last-week-before-launch decision. The pricing team gets involved when the marketing campaign is already built, the sales deck is already written, and the customer conversations have already started. There's no room left to test. The experiment gets skipped.

The second failure is running experiments without commitment criteria. Teams A/B test prices, see that version A converts 12 percent better, then debate for six months whether 12 percent is enough. Write the criteria before the test starts. Commit to the decision regardless of which way the data breaks.

Only if you test opaquely and refuse to honor the lower price when someone finds out. The clean approach is to test price points across non-overlapping segments, or to test bundle compositions rather than raw price levels. When tests are segment-based (SMB versus mid-market, geography A versus geography B), customers rarely compare. When you're forced to reconcile, always honor the customer-favorable price. The learning from a clean test is worth more than the small revenue difference.
How long should a launch-window pricing experiment run before we commit?
Long enough to reach statistical significance on your conversion metric, which for most B2B launches is 8 to 14 weeks. Short enough that you still have launch momentum to rollout the winning pricing broadly. The biggest mistake we see is committing to a new price model in week two because early signal looked good.
